Replacing a Homegrown Career Readiness Survey
Most programs can replace a homegrown career readiness survey with a purpose-built tool without losing what matters, but only if you are deliberate about control, continuity, and how you migrate historical data. The genuine tradeoff is less freedom to tinker in exchange for more consistent measurement, richer evidence from multiple raters, and better tracking of response patterns over time.
Why homegrown surveys are so common
Most institutions already run career readiness surveys in Qualtrics, Google Forms, or SurveyMonkey. There are clear reasons:
- You control the wording, scale, and timing.
- You can turn changes around in a day when faculty or deans ask.
- You already have IRB templates, data-use agreements, and workflows in place.
- Staff and grad assistants know how to build and export the survey.
For many programs, this has been “good enough” to get data into annual reports or accreditation narratives. The question is not whether these tools work at all. The question is whether they can keep up with expectations for multi-source evidence, longitudinal tracking, and comparability across units.
What you give up when you move off a homegrown tool
Moving away from a locally built survey does have real downsides. Being explicit about them makes planning easier.
Less control over the instrument
With Qualtrics or Google Forms you can:
- Add or remove items mid-year.
- Reword questions to reflect institutional language.
- Insert pilot items for a single department.
A fixed external instrument reduces this flexibility. You may have to:
- Live with wording that does not perfectly match your institutional framework.
- Wait for vendor release cycles to add or retire items.
- Align your data collection window with platform constraints.
This is a genuine loss for units that rely on rapid iteration or frequent customization by major, campus, or program.
Less configuration depth
Homegrown surveys can be embedded inside complex local logic:
- Branched pathways by student type, course, or internship site.
- Custom confirmation messages that direct students back to your LMS or portal.
- Integration with local IDs or email templates maintained by IT or IR.
A purpose-built platform might offer fewer knobs. You may need workarounds or to accept a more standardized workflow. For programs that rely on intricate routing or messaging, this can feel like a step backward.
Perception of losing “ownership”
Faculty and staff often feel strong ownership of an instrument they designed. Moving to an external survey can feel like ceding control to a black box:
- Harder to explain individual items to skeptical faculty.
- Concern that the tool could change without warning.
- Anxiety about access to raw data or the ability to export and archive.
You can mitigate this with clear governance, documented item sets, and guaranteed export formats, but the perception is real and needs to be managed.
What you gain by replacing a homegrown survey
When institutions do move away from custom Qualtrics or Google Forms instruments, they usually do it to gain specific capabilities rather than generic convenience.
Observer ratings, not just self-report
Most homegrown surveys capture only student self-assessment. That is useful, but it is one perspective. Purpose-built tools for career readiness typically support:
- Supervisor ratings from internship or co-op employers.
- Faculty ratings for project-based courses, practicums, or clinicals.
- Comparison of student self-ratings to observer ratings.
This multi-rater structure lets you answer questions that are difficult with self-report alone, such as:
- Where do students systematically overestimate or underestimate their readiness?
- Do supervisor ratings differ by major, site type, or course model?
- Are there gaps between what students think they can do and what employers see?
For example, one mid-sized public university that added supervisor ratings found that students rated themselves about 0.7 points higher (on a 5-point scale) in “Professionalism” than supervisors did, across three consecutive terms. That became a concrete talking point for both curriculum design and employer communication.
A stable instrument across terms and programs
Custom surveys often drift over time:
- Items are added or dropped each year.
- Scales change from 4-point to 5-point, or labels are reworded.
- Departments customize language in ways that undermine comparability.
A standardized instrument, used consistently, allows you to:
- Compare cohorts and graduating classes without recoding old data.
- Aggregate across departments without revisiting every item.
- Build credible longitudinal stories for accreditors and senior leadership.
A stable instrument is not about perfection. It is about resisting the annual temptation to “fix” items in ways that break trend lines.
Built-in response rate tracking and nudging
With Qualtrics or Google Forms, tracking response rates often means manual exports and spreadsheet work. A dedicated platform typically offers:
- Real-time dashboards for student, employer, and faculty completion.
- Automated reminders to non-responders.
- Filters by course, department, or internship site.
This matters. Moving a supervisor response rate from 35 percent to 60 percent can dramatically change the reliability of your aggregated observer data, especially in small programs.
Benchmarks and common definitions
Many homegrown instruments use local language for competencies and scales. That increases local buy-in but limits your ability to:
- Compare your students to national benchmarks.
- Reuse narrative language that aligns with frameworks like the NACE competencies.
- Collaborate with peer institutions on joint studies.

Start by treating your old and new instruments as attempts to measure the same underlying concepts, not as identical questions. For each prior item, decide which new competency or sub-dimension it best represents. Document this in a simple mapping table:
- Old item: “I can communicate effectively with professional colleagues.”
- New dimension: “Career & Self-Development, Communication subset.”
You will not get a perfect one-to-one match. Aim for reasonable conceptual alignment, and be transparent about the mapping in your methodology notes.
Step 2: Normalize scales
If your old survey used a 4-point scale and the new platform uses a 5-point scale, you have at least two options:
- Linear transformation (for quick, approximate comparisons).
- Re-express both as z-scores or percent-of-max scores before aggregating.
Document the approach in a one-page technical appendix. Most external reviewers care more about consistency and clarity than about strict psychometric elegance, as long as the method is defensible.
Step 3: Define a “bridge year”
If possible, run one year where you:
- Use the new platform as your primary instrument.
- Collect a small subset of the old items in parallel for a representative sample.
This “bridge year” lets you directly examine the relationship between old and new scores and supports statements like, “Student ratings on the new instrument are, on average, 0.2 points higher than on the prior scale, net of cohort differences.”
Step 4: Preserve and archive raw exports
Regardless of platform, maintain a clean archive of:
- Raw response files from all years, including metadata such as course, program, and term.
- Codebooks that define every variable and scale.
This protects you if you later need to re-cut the data for a new accreditation cycle or leadership request.
When a homegrown survey is still the right answer
Not every program should move to an external platform. A homegrown survey may be the better option when:
- Your focus is a single course or grant project, not institution-wide trends.
- You need extensive customization by discipline that a common instrument cannot support.
- You are still piloting outcomes definitions and are not ready to commit to a stable framework.
- You lack staff capacity to manage a new system, even if it is free.
In these cases, local control and agility may outweigh the benefits of a standardized tool. You can still borrow language from established frameworks and leave the door open to a future transition.
Deciding whether to replace your homegrown survey
A practical way to decide is to write down what you cannot currently do but wish you could, for example:
- Show a dean 3-year trends in employer ratings by major.
- Demonstrate that students under- or over-rate themselves compared to supervisors.
- Provide clean, comparable data across dozens of departments.
- Hit specific response-rate targets reliably.
